The federal 25C tax credit that covered 30% of the cost up to $2,000 ended for equipment placed in service after December 31, 2025, so the money available this year comes from state rebate programs and utilities, and it varies widely by ZIP code.

The ranges below reflect typical installed prices reported by national cost surveys and installer pricing in 2026. Prices run highest in the Northeast and West Coast and lowest in the Southeast and Midwest. What drives the price up or down

Ductwork

If your existing ducts are sound and sized correctly, a replacement uses them as-is. If they leak badly, are undersized for the airflow a heat pump needs, or do not exist, expect $3,000 to $10,000 for repair, sealing, or new duct runs. Many older homes with a furnace have ducts sized for hot furnace air, which needs less volume than the milder air a heat pump delivers. Electrical service and panel

A heat pump with electric backup strips can require 60 to 100 amps of capacity. Homes with a 100-amp panel that is already full may need a panel upgrade ($2,000 to $5,000 for a 200-amp service) or a load-management device that avoids the upgrade. A dedicated 240-volt circuit and outdoor disconnect run $300 to $1,200 depending on distance from the panel.

Line sets and placement

The insulated copper lines between outdoor and indoor units are included for a standard run of roughly 15 to 25 feet. Longer runs, wall penetrations through brick, and rooftop or wall-bracket mounting add a few hundred to a couple thousand dollars.

Permits and inspections

Removal and disposal

Removing an old furnace, boiler, oil tank, or air conditioner and recovering its refrigerant adds $200 to $1,500. Underground oil-tank removal is a separate, larger job.

Each additional ton adds roughly $800 to $1,500. What it costs to run

Operating cost comes down to your electricity rate, your heat pump’s seasonal efficiency, and the fuel you are replacing. The table below shows the cost to deliver one million BTU of heat to the house using mid-2026 national average prices: about 18 cents per kWh for electricity, roughly $1.90 per therm for natural gas, and approximate propane and heating-oil prices of $2.60 and $3.50 per gallon. Two conclusions follow. Against electric resistance, propane, or oil, a heat pump saves $500 to $1,600 a year in this example and pays for its premium quickly. Against natural gas, the result depends on local prices; where electricity is cheap or gas is expensive the heat pump wins, and where the reverse is true a dual-fuel setup that runs gas only on the coldest days is often the best answer. Incentives in 2026: what is left after 25C

The federal Energy Efficient Home Improvement Credit (Section 25C), which paid 30% up to $2,000 for qualifying heat pumps and heat-pump water heaters, was terminated for property placed in service after December 31, 2025. A heat pump installed in 2026 does not qualify, regardless of when it was purchased or quoted. Do not accept a quote that assumes it. HEAR state rebates

The Home Electrification and Appliance Rebates (HEAR) program, funded by the 2022 federal climate law and administered by each state, offers income-qualified households point-of-sale rebates of up to $8,000 for a heat pump, up to $1,750 for a heat-pump water heater, and up to $4,000 for an electrical panel upgrade, capped at $14,000 per household. Households below 80% of area median income can receive up to 100% of project cost; those between 80% and 150% receive up to 50%. Rollout has been uneven: some states launched in 2024 and 2025 and have already paused single-family rebates as funds ran low, others are launching in late 2026, and federal guidance issued in 2026 reportedly narrowed eligibility in some cases. Utility and state programs

Utility rebates are the most reliable money in 2026, commonly $300 to $3,000 for a qualifying heat pump and $300 to $1,000 for a heat-pump water heater, with larger amounts in states with aggressive electrification goals. Programs to check include Mass Save (Massachusetts, which has offered up to roughly $10,000 for whole-home systems), NYSERDA and the Clean Heat utility programs (New York), TECH Clean California, Efficiency Maine, and Energy Trust of Oregon. Many require an ENERGY STAR or NEEP-listed model and a participating contractor. Verify current amounts, since programs change mid-year.

Financing

Most installers offer financing through third-party lenders, often with promotional 0% terms for 12 to 18 months or fixed rates over 5 to 10 years. Some state programs pair rebates with low-interest loans; Massachusetts’ HEAT Loan, for example, has offered 0% financing up to $25,000 for qualifying projects. A home equity line of credit is usually cheaper than contractor financing over longer terms. Whatever you choose, compare the total cost of credit, not just the monthly payment.

How to get a fair price

  • Collect at least three quotes that each include a Manual J load calculation, the model numbers of the outdoor unit, indoor unit, and thermostat, and the AHRI reference number.
  • Ask each installer to itemize equipment, labor, electrical, ductwork, permits, and disposal so you can compare like with like.
  • Get rebate pre-approvals and the installer’s rebate paperwork commitment in writing.
  • Schedule for spring or fall when installers are less busy; off-season pricing is often 5% to 15% lower.
