If your home already has ductwork in good condition, a central ducted heat pump is usually the better whole-home choice: it is invisible, it filters and dehumidifies every room from one air handler, and it costs less per square foot to install. If you have no ducts, or you want room-by-room control, a ductless mini-split wins on efficiency and flexibility, and a ducted mini-split or hybrid layout can split the difference. Efficiency

Ductless systems hold a structural efficiency advantage for two reasons. First, they deliver conditioned air straight into the room; ENERGY STAR estimates that in typical homes about 20–30% of the air moving through a duct system is lost to leaks, holes and poor connections, and ducts running through a hot attic or cold crawlspace lose still more through conduction. Second, ductless indoor units use small, low-static fans that draw far less power than a central blower pushing air through hundreds of feet of duct. The result shows up in the ratings: a Mitsubishi or Fujitsu single-zone wall unit can list 25–33 SEER2 on the smallest sizes and 20-plus on larger ones, while central ducted heat pumps top out around 22–23 SEER2 and most sell in the 15–18 range. The gap narrows in real homes. If your ducts are sealed, insulated and inside the conditioned envelope, losses can fall under 10%, and a variable-speed central heat pump on those ducts will run close to its rating. Multi-zone ductless systems are also less efficient than single-zone ones: the same brand’s four-zone outdoor unit is often rated several SEER2 points below its single-zone models, and it runs below rating when only one head calls. Ducted mini-splits (a slim air handler hidden in a ceiling or closet, feeding short duct runs) land in the 16–20 SEER2 range, between the two. Zoning and comfort

Ductless zoning is the product’s defining feature. Every indoor unit has its own sensor and setpoint, so a sunny living room and a north-facing bedroom get exactly what they need, and unused rooms can be set back. Central systems condition the whole house to one thermostat unless you add a zoning panel with motorized dampers ($2,000–$5,000) or install separate systems per floor. Variable-speed central heat pumps mitigate the problem by running long, low-speed cycles that even out temperatures, but they cannot make one room warmer than another.

Ducted systems win on air quality and humidity. A central air handler pulls all the home’s air through one filter that can be a deep-pleated MERV 13 unit, and it is the natural place to add a whole-home dehumidifier, humidifier or fresh-air ventilator. Ductless units carry small washable screens that trap dust but little else, and in humid climates their short cycles can leave rooms clammy unless the units are correctly sized.

Aesthetics and installation

Central systems are invisible apart from floor or ceiling registers. Ductless wall units are roughly 32–43 inches wide and mount high on an exterior or interior wall, with a 3-inch hole through the wall for refrigerant lines and a condensate drain; line-set covers run down the outside of the house. Floor consoles and ceiling cassettes are alternatives, and ducted mini-split air handlers hide in a dropped ceiling or closet with two or three short duct runs to nearby rooms, which is the usual answer for bedrooms where a wall unit would be unwelcome.

Installation time differs sharply. Swapping a central heat pump onto existing ducts is a one- to two-day job. A single-zone ductless install takes half a day to a day. Cold-weather performance

Both approaches can heat in serious cold; what matters is the outdoor unit. The best-known cold-climate products are ductless: Mitsubishi Hyper-Heating and Fujitsu XLTH single-zone systems hold 100% of rated capacity at 5°F and operate to -13°F or lower, and they dominate NEEP’s cold-climate list. Ducted cold-climate options have caught up, including Mitsubishi’s ducted Hyper-Heating air handlers, Bosch IDS and Carrier’s Infinity 24, but their efficiency at 5°F is lower because the blower and ducts add load. Noise

Ductless indoor units are the quietest option, with low-fan ratings of 19–25 dB(A) on premium brands, quieter than a whisper, and outdoor units around 49–55 dB(A). Central systems put the blower in a closet, basement or attic, so what you hear is air through registers and, in older homes, duct rumble; variable-speed air handlers reduce both. Reliability and warranty

Warranty terms are similar across formats for a given brand: 10 years on parts and compressor is standard, and Mitsubishi and Daikin offer 12 years through certified installers. Ductless systems have more indoor units to maintain, each with a filter to clean monthly and a condensate drain that can clog or, on interior walls, a small pump that can fail. Multi-zone systems concentrate risk: one outdoor unit serves every room, so a compressor failure leaves the entire house without heating or cooling, whereas a central system on one air handler has the same exposure but one fewer set of electronics. Two patterns hold across markets. For a house with sound ducts, central is cheaper per square foot for whole-home coverage. For a house without ducts, ductless is cheaper than building a duct system and often far less disruptive. Multi-zone caveats

Whole-home ductless is where the most expensive mistakes happen. Keep these in mind:

  • Oversizing. The smallest wall unit is usually 6,000–9,000 BTU/h, which is more than a well-insulated bedroom needs. Oversized heads short-cycle, dehumidify poorly and waste the inverter’s advantage.
  • Minimum output. A multi-zone outdoor unit cannot throttle as low as a single-zone unit, so when one head calls on a mild day the system may cycle on and off rather than modulate, cutting efficiency and comfort.
  • Single point of failure. All zones share one compressor; a failure takes down the whole house.
  • Lower ratings. Multi-zone outdoor units are generally rated several SEER2 points below single-zone models from the same brand.
  • Line-set limits. Total and per-branch refrigerant line lengths and height differences are capped; a sprawling one-story home may exceed them.
  • Maintenance load. Five heads mean five filters to clean monthly and five drains to watch.

The usual fixes are to use two or three single-zone systems instead of one large multi-zone, to serve bedrooms with a single ducted mini-split air handler, or to go hybrid: a central ducted heat pump for the main living areas plus one or two ductless heads for an addition, bonus room or sunroom the ducts never reached well. Before choosing ductless because your ducts are “bad,” get a duct leakage test (typically $150–$400). Sealing and insulating an existing system often costs $1,500–$4,000 and can bring a central heat pump’s real-world efficiency within a few points of a ductless system while keeping whole-home filtration.

Choose ducted if you have ducts in reasonable shape, want one system for the whole house, or care about filtration and humidity. Choose ductless if you have no ducts, you are conditioning an addition, garage conversion or a few problem rooms, or you want different temperatures in different rooms. Choose a ducted mini-split or hybrid if you have no ducts but do not want wall units in bedrooms, or a central system plus one or two heads covers your home more sensibly than five wall units. Our recommendation

For a whole house with existing ductwork, install a variable-speed central ducted heat pump and spend a little on duct sealing; you will get most of the efficiency of ductless with none of the visual or maintenance trade-offs. For a home without ducts, use ductless, but favor single-zone systems for the main living areas and a ducted mini-split for bedrooms over one large multi-zone system.
